The key insight here wasn’t the AI itself—it was meeting developers exactly where they already worked. Cursor didn’t ask anyone to learn a new editor or change their habits. It just made the existing habit dramatically more productive.
Sierra: $100 Million ARR
Sierra builds AI agents that handle customer service. They reached $100M ARR in 21 months, but what’s really interesting is their pricing model: they charge based on outcomes, not seats. Customers pay for each resolved ticket rather than a monthly license fee.
This fundamentally changes the buying conversation. Instead of “can we afford this software,” the question becomes “do we want to pay $8 to resolve tickets that currently cost us $50 with human agents?” The math makes the decision obvious.
Claude Code: $400 Million in Five Months
Anthropic’s Claude Code reached $400M in revenue in just five months. It’s an AI coding assistant that works within the broader Claude ecosystem, and users pay $20 per month.
What makes Claude Code interesting is how it benefits from Anthropic’s existing infrastructure and user base. People who already trust Claude for other tasks naturally extended that trust to coding assistance.
What These Companies Have in Common
Looking at these examples, several patterns emerge that help explain their success.
The first pattern is extraordinary focus. Each of these companies picked one problem and solved it better than anyone else. Cursor didn’t try to be a general-purpose AI platform. It just made writing code faster. Sierra didn’t try to automate all of customer service. They focused on ticket resolution. This narrow focus meant they could pour all their energy into getting one thing absolutely right.
The second pattern is obvious ROI. Users of these products don’t have to wonder whether they’re getting value. A Cursor user knows their developers are shipping 30% faster. A Sierra customer knows they resolved 10,000 tickets this month at $8 each instead of $50 with human agents. A team using Claude Code knows they merged 45% more PRs last quarter. When value is this clear, sales conversations are short.
The third pattern is respecting existing workflows. None of these products asked users to change how they fundamentally work. Cursor looks like VSCode. Sierra plugs into existing ticketing systems. Claude Code works with Git and CI/CD pipelines and all the other tools teams already use. The AI enhances the workflow rather than replacing it.
The fourth pattern is rapid iteration. These companies ship improvements weekly, sometimes daily. They learn from real usage data and improve their products in nearly real time. The feedback loop is tight, which means the products get better faster than competitors can keep up.
Approaches That Don’t Work
Understanding what doesn’t work is just as important as understanding what does.
The “AI for everything” approach consistently fails. Broad platforms that promise to solve all your problems end up solving none of them well enough to justify the investment. Users don’t know what to do with general-purpose AI. They know exactly what to do with an AI that makes one specific task dramatically easier.
The “trust us, it’s AI” approach fails because enterprises need to measure outcomes. Black box solutions that can’t demonstrate clear value metrics don’t get budget approval. If you can’t show exactly how the product delivers ROI, the purchasing committee will say no.
The “replace your team” approach fails because organizations resist it. Products positioned as human replacement face enormous adoption friction. People worry about their jobs, managers worry about quality, and the whole thing stalls. Products positioned as augmentation—making your existing team more productive—face much less resistance.
The “complex onboarding” approach fails because it doesn’t scale. If deployment takes six months and extensive custom integration, you’ll close a few enterprise deals but you won’t build a big business. Successful AI products work in days, not months.
The Pricing Innovation
Sierra’s outcome-based pricing model deserves special attention because it represents something genuinely new.
Traditional SaaS pricing works like this: you pay per seat per month, regardless of whether you actually get value. If you buy 100 licenses but only 30 people use the software, you’re still paying for 100 licenses.
Outcome-based pricing flips this. You pay for results: resolved tickets, completed tasks, generated reports. If the AI doesn’t deliver, you don’t pay. This alignment of incentives is powerful for several reasons.
First, the vendor wins when the customer gets value, which means the vendor is intensely motivated to make the product work. Second, the customer only pays for results, which eliminates the risk of buying software that sits unused. Third, there’s a natural feedback loop for quality—the vendor gets direct financial feedback on whether their product is actually working.
We expect this model to spread to other AI categories. It’s simply a better alignment of incentives for products where outcomes can be measured.
What This Means for AI Builders
If you’re building AI products, these patterns suggest some clear guidance.
Start with one problem. Not “AI for customer success” but “AI for triaging support tickets.” Not “AI for marketing” but “AI for writing product descriptions.” Pick the most specific problem you can find and solve it completely. You can expand later, but only after you’ve dominated your initial niche.
Make ROI undeniable. Users should be able to calculate value in a single sentence: “I save 10 hours per week,” “We resolved 2,000 more tickets,” “Our error rate dropped 40%.” If you can’t state your ROI this clearly, your scope is probably too broad. Narrow it until the value becomes obvious.
Integrate rather than replace. Fit into existing workflows. Make adoption as easy as possible by not asking users to change how they work. Don’t force anyone to learn new tools or new processes. Your AI should feel like a natural extension of what they’re already doing.
Consider outcome-based pricing. Can you charge for results instead of access? This requires confidence in your product, but it builds customer trust faster than any other approach. When you only get paid when customers get value, customers believe you must be pretty confident your product works.
What This Means for AI Buyers
If you’re evaluating AI products, these patterns suggest different guidance.
Demand evidence of ROI. Ask for customer case studies with specific metrics. Be skeptical of vague claims about “transformation” or “efficiency.” The best AI products can point to concrete numbers from real customers.
Test integration early. Before you get excited about a demo, make sure the product actually works with your existing systems. A pilot that tests integration is more valuable than a pilot that tests capabilities in isolation.
Negotiate outcome-based terms. If a vendor is confident in their product, they should be willing to tie compensation to results. Push for this in negotiations—it’s a good signal of whether the vendor actually believes their product works.
Plan for iteration. AI products improve rapidly. Pick vendors that ship updates frequently rather than quarterly. The product you’re buying today should be significantly better in six months, and you want a vendor that’s actively making that happen.
The Path Forward
The pattern is clear. AI companies that make money share common characteristics: narrow focus, obvious ROI, workflow integration, and rapid iteration. Companies that struggle tend to have overly broad scope, unclear value propositions, complex onboarding requirements, and a pace of improvement that can’t keep up with the market.
This playbook is proven. More companies will follow it. The opportunity now is to identify which specific problems, in which specific domains, are ready for this approach.
